If decision happens within a retailer's AI agent (Rufus/Sparky) → Amazon/Walmart win; vertical integration dominates

Q3 2026: First major brand (my bet: P&G or Unilever) announces 50% in-store media budget increase and cites "defensive strategy against agentic commerce bypass."
Q4 2026: OpenAI launches ChatGPT Commerce Network—a revenue-share program for brands/retailers that integrate with Instant Checkout. It becomes the "Google Shopping of conversational AI." Retailers panic.
2027: The retail media landscape consolidates into "The Big 3" (Amazon, Walmart, + one wildcard - Target? Instacart?) plus a new category: "Agentic Commerce Networks" (OpenAI, Google, Perplexity). Everyone else becomes a margin player.
While the US debates whether Amazon or Walmart wins the retail media war, India is writing a completely different playbook.
And it might just leapfrog the West entirely.

Blinkit crossed ₹1,000 crore annualized ad revenue in 2025 - and they're just getting started. By 2026, Blinkit's quick commerce sales alone will hit ₹268 billion (5X jump from ₹52 billion in 2025).
Zepto, Swiggy Instamart, and now Flipkart Minutes + Amazon Fresh + BigBasket BBNow are all racing to deploy 2,000-2,500 new dark stores in 2026.
Translation: India is building the world's densest instant retail media infrastructure—not in 5-10 years. Right now.
The India Wildcard: WhatsApp Commerce Bypasses Everything
Here's the part that will blow your mind:
While ChatGPT Instant Checkout disrupts US retail media, India already has a 535 million-user agentic commerce platform:
WhatsApp.

And here's the kicker: India's UPI integration makes WhatsApp Commerce frictionless. No payment forms, no checkout pages - just "I want this" → UPI PIN → done.
The Strategic Implication: Amazon Rufus and Flipkart's AI Concierge are competing not just with each other - they're competing with WhatsApp, which already has conversational commerce at scale.
If WhatsApp adds product discovery and comparison (like ChatGPT Instant Checkout), India's entire retail media stack could get disintermediated overnight.
Brands wouldn't advertise on Amazon or Flipkart. They'd advertise inside WhatsApp conversations.
India's AI Shopping Adoption: Leading the World
41% of Indian consumers are already using AI shopping tools - the highest globally - with another 40% planning to adopt them soon.
Amazon Rufus launched in India and has been used by 1 crore+ (10 million) customers.Flipkart is deploying agentic AI for:
Voice/image search in 11+ Indian languages
Auto-fill repeat orders and proactive delivery issue management
Pin-code-level demand forecasting during festive spikes
Former Flipkart exec just launched Flash AI: A cross-platform AI shopping agent that compares products across Amazon, Flipkart, Meesho, D2C sites, YouTube reviews, Reddit, and expert blogs in one interface.
And Flipkart co-founder Binny Bansal backed ShopOS, an AI agent-led commerce OS that automates product listings, marketing, and store management.
The Pattern: India isn't waiting for Western platforms to solve agentic commerce. It's building its own.
The India Scenario: Three Parallel Battles
Unlike the US (where it's Amazon vs. Walmart vs. ChatGPT), India has three simultaneous wars:
1. The Quick Commerce War (Blinkit vs. Zepto vs. Instamart)
10-minute delivery as the competitive moat (though govt just asked them to drop the promise on Jan 13, 2026)
Dark stores doubling in 2026: Blinkit expanding from 1,301 to 2,157 stores
In-store media doesn't exist yet—these are dark stores, not retail locations
Their strategy: Become the default AI agent endpoint for instant needs ("Alexa, order eggs" → Blinkit fulfills)
2. The E-Commerce Giant War (Amazon vs. Flipkart)
Amazon Ads generated ₹8,342 crore in FY25 (28% of platform revenue)

WhatsApp will launch native product discovery AI in India first (test market with 535M users): Meta partners with Flipkart/Amazon for catalog integration
Indian brands will shift 20-30% of performance budgets from Google/Meta to quick commerce platforms: ROI on quick commerce ads (instant delivery + high purchase intent) outperforms search/social
Western analysts think India will "copy" US retail media models (Amazon/Walmart playbook).
They're dead wrong.
India is building a hybrid model that doesn't exist in the West:
AI agents for discovery (Rufus, Flash AI, WhatsApp)
Quick commerce for fulfillment (Blinkit, Zepto, Instamart)
WhatsApp for transaction layer (UPI integration)
Zero reliance on physical store foot traffic
